Burnout used to have a recognisable shape: a demanding job, sustained overwork, and a body that eventually refused to continue. That shape still exists. But there is a new version accumulating in parallel – quieter, more diffuse, and often invisible because it looks nothing like exhaustion. It looks like being on your phone. It looks like checking email one more time. It looks like never quite switching off, not because you are working but because the device in your pocket makes switching off structurally impossible. This is technostress. And for a significant and growing proportion of working adults, it is becoming the primary driver of burnout.

What Is Technostress?

Technostress was first defined by clinical psychologist Craig Brod in 1984 as “a modern disease of adaptation caused by an inability to cope with new computer technologies in a healthy manner.” Four decades later, the definition holds but the scale is incomparable. Brod was describing discomfort with unfamiliar technology. Contemporary technostress is about the chronic cognitive and nervous system load of being perpetually connected to communication technologies that never stop demanding a response.

Research identifies several distinct forms: techno-overload (too much information and too many demands through technology); techno-invasion (technology invading personal time and boundaries); techno-complexity (the cognitive burden of constant learning and adaptation as technology changes); and techno-insecurity (the anxiety of being replaced or left behind by technological change).

The Cognitive Cost of Constant Connectivity

The human brain was not designed for the information environment that smartphones and always-on connectivity have created. Three specific mechanisms drive technostress-related burnout:

Attention fragmentation. Every notification, ping, or check of the phone interrupts focused work and requires the brain to reorient. Research by Gloria Mark at UC Irvine found that it takes an average of 23 minutes to fully return to a task after an interruption. For someone who checks their phone dozens of times a day, the cumulative cost to deep cognitive work is enormous.

Vigilance load. The awareness that a message might arrive – even when it has not – keeps the brain in a low-level state of alertness. This is not neutral. It consumes cognitive resources and keeps the stress response partially activated even when nothing stressful is actually happening. This is the mechanism by which having the phone nearby reduces cognitive performance, even without actively using it (a finding from a 2017 University of Texas study).

Psychological detachment failure. Recovery from work requires psychological detachment – the ability to mentally disengage from work demands. Smartphones make this structurally difficult: work email arrives in the same device as personal messages; the default assumption in many workplaces is availability outside contracted hours. Without reliable psychological detachment, the stress response never fully recovers between working days. Over time, this is exactly the mechanism that produces burnout.

Recognising Technostress in Yourself

Common signs include: anxiety when your phone is not accessible or battery is low; reflexive phone-checking in any quiet moment; irritability at the volume of messages requiring responses; difficulty being fully present in conversations or activities; mental exhaustion that does not match the physical demands of your day; a sense that you are never fully off duty; and poor sleep driven by late-night screen use or work notifications.

What Actually Helps

Structural boundaries rather than willpower. Individual willpower is poorly matched against systems designed by teams of engineers to maximise engagement. Structural solutions work better: phone outside the bedroom at night; notifications turned off except for genuine urgencies; designated phone-free periods (meals, the first 30 minutes of the morning, the last 30 before sleep); work email on a separate device that can be physically put away after hours.

Batched communication. Rather than responding to messages as they arrive throughout the day, designating two or three specific windows for email and messaging significantly reduces vigilance load. This requires communicating your approach to colleagues, but most people adapt quickly when expectations are clear.

Active recovery activities. Recovery from technostress specifically benefits from activities that do not involve screens and that engage the body or natural environments: exercise, time outdoors, physical hobbies, in-person social contact. These are not indulgences – they are the physiological antidote to the hyperarousal that chronic connectivity produces.

Workplace advocacy. Individual coping strategies address symptoms; the source of technostress is often organisational culture. If your workplace normalises after-hours communication, expects immediate responses, or generates unsustainable volumes of digital interaction, managing your personal phone use has limited effect. Advocating for collective norms – response time expectations, meeting-free days, communication channel boundaries – addresses the problem at its root.

The Technostress-Burnout Continuum

Left unaddressed, technostress does not plateau – it progresses. Chronic vigilance load and psychological detachment failure accumulate. What begins as low-grade mental fatigue and difficulty switching off becomes full burnout: exhaustion, cynicism, reduced effectiveness, and often a health crisis that forces the rest the person would not voluntarily take. The exit from that state takes months to years. The investment in boundaries and recovery now is not about being less committed to your work. It is about being able to work at all in two years.
